Holiday Inn San Jose Silicon Valley: Proving Large-Scale Electrification Can Work

For many hospitality operators, electrification sounds promising in theory. The real test is whether it can be implemented in a busy hotel without disrupting guests, straining operations, or creating excessive costs.

At the Holiday Inn San Jose Silicon Valley, the answer was a resounding YES!

Faced with an aging and increasingly inefficient gas-fired water heating system, hotel ownership saw an opportunity to modernize critical infrastructure while improving long-term operational performance. Like many hotels, the property depends on reliable hot water around the clock for guest rooms, housekeeping, laundry operations, and food service. Any interruption would directly impact the guest experience, making reliability and uptime just as important as energy savings.

The challenge was not simply replacing equipment. It was delivering a complete transformation of a mission-critical system while keeping the hotel fully operational.

Selecting the Right Replacement Equipment

Rather than pursuing a traditional like-for-like replacement, our systems design team selected a commercial heat pump water heating solution built around 16 A. O. Smith/Raypak CAHP-120 heat pump units.

The new system was chosen for its ability to significantly reduce energy consumption while maintaining the required commercial-grade performance. By leveraging industry-leading heat pump technology with a 4.3 COP, the system transfers heat from the surrounding air into the water, using considerably less energy than conventional electric water heating systems. Combined with large storage capacity and flexible operating modes, the solution provides dependable hot water while maximizing efficiency.

The system was approved through an incentive program and aligned with the property's long-term sustainability goals, helping move the hotel toward a more efficient all-electric future.



Engineering for Reliability

From the outset, the project was designed with reliability in mind.

Working closely with hotel management, the engineering team at American Power Solutions developed a system that was robust enough to support continuous operation in a demanding hospitality setting. Rather than designing strictly to minimum requirements, the system was engineered with additional capacity to help ensure consistent performance during peak occupancy periods and high-demand events.

This forward-looking approach gives hotel ownership confidence that the new system can meet today's needs while supporting future operational growth.



Making a Complex Project Work

There were some behind-the-scenes challenges that had little to do with the water heaters themselves.

Power for the new system was located approximately 250 feet away, requiring significant electrical infrastructure upgrades, including the installation of a new 480V-to-208V transformer and associated distribution equipment. The project also had to be completed in a boiler room that doubled as a maintenance shop, creating additional space and coordination challenges.

Navigating these obstacles APS's engineering, electrical, and plumbing teams worked together to develop practical solutions that could be installed efficiently while maintaining hotel operations. Behind the scenes, the company's project manager and project coordinator played critical roles in scheduling work, coordinating installations, communicating with the management, and ensuring each phase progressed smoothly. The sales representative also helped bridge the gap between technical requirements and customer expectations, helping the hotel identify a solution that balanced performance, efficiency, and financial value.

The result was a well-coordinated project that transformed a complex facility challenge into a successful modernization effort.

Keeping Guests Comfortable

Perhaps the most impressive part of the project was what guests never noticed.

Recognizing that uninterrupted hot water service was essential, the installation team deployed a temporary tankless water heating system during the transition. This innovative approach by the APS project team allowed the existing equipment to remain effectively supported while the old system was removed and the new heat pump water heaters were installed.

Through meticulous planning and coordination, hot water interruptions were limited to brief, controlled periods totaling only a few hours. The hotel remained operational throughout the project, demonstrating that large-scale electrification can be accomplished without sacrificing guest comfort.

This level of execution highlights the value of experienced project management and field coordination, especially in facilities where downtime carries significant operational consequences.

Benefits Beyond Energy Savings

While reducing energy consumption was a key objective, the benefits extend far beyond utility savings.

The new system allows the hotel to significantly reduce its dependence on natural gas while eliminating wasted heat associated with combustion exhaust. Ownership benefits from lower operating costs and a more sustainable facility, while staff gain a modern, efficient, and easier-to-manage hot water system.

Most importantly, guests continue to receive the reliable hot water service they expect, now supported by technology that is cleaner, more efficient, and better aligned with future building performance goals.

Making the Business Case Work

Another major factor in the project's success was participation in the NetOne Commercial Incentive Program.

The incentive covered approximately 89% of the project's cost, dramatically improving project economics and making the transition to high-efficiency heat pump technology more accessible. Programs like this help property owners move beyond simply maintaining aging equipment and instead invest in solutions that create long-term operational and environmental value.






A Blueprint for What's Possible

The Holiday Inn San Jose Silicon Valley project is noteworthy not simply because it adopted heat pump water heating technology, but because it demonstrates how complex facilities can successfully modernize critical infrastructure without compromising reliability, guest satisfaction, or financial practicality.

Through thoughtful engineering, seamless coordination, careful project management, skilled plumbing and electrical execution, and the support of the NetOne Commercial Incentive Program, the project achieved meaningful results for everyone involved. The hotel reduced energy use, lowered emissions, improved operational efficiency, and positioned itself for the future while maintaining service throughout the transition.
